The Challenge

The growth of LC Waikiki’s network requires an efficient logistics model that would ensure efficiency, accuracy and scalability of all processes: from the receipt of goods at the warehouse to their delivery to stores.

In particular, with the expansion of its network in Ukraine, the company faced new challenges and problems that needed to be addressed:

• the number of logistics operations that needed to be optimized and managed increased rapidly
• there was a need to organize fast, reliable, regular delivery to a large number of outlets in different regions of the country;
• there is a need for more efficient management of the significant and growing flow of goods from warehouses;
• there is a need to make deliveries within clearly defined time windows;
• the need for additional services for loading and unloading vehicles, checking goods, and maintaining a large number of documents has increased;
• there is a need for rapid scaling during periods of launching new collections, sales, and seasonal peaks.

These tasks needed to be solved efficiently and rationally within a short time frame and in accordance with the company’s scale and specifics.

Ekol Logistics, as LC Waikiki’s logistics partner, had a number of important tasks to accomplish to improve the network’s efficiency. Among them:

• organize a centralized cargo storage and handling system;
• ensure Just-in-Time delivery to all retail outlets in Ukraine;
• reduce the logistics cycle time – from picking to delivery to stores;
• implement an accurate warehouse accounting and coordination system;
• adapt logistics to seasonal demand peaks without losing efficiency;
• integrate warehouse and transportation IT systems for transparency and control;
• consider alternative routes and backup delivery plans in case of delays or unforeseen situations.

Individual Approach

Solutions

To achieve this goal, the Ekol Logistics team has prepared a comprehensive program with optimal solutions:

1. Organization of warehouse services of a new level. We implemented a modern platform with a WMS system that allowed us to effectively manage the storage, accounting and picking of goods for each LC Waikiki store, as well as a system using mobile scanners, double control at all stages of cargo movement.
2. Optimization of delivery routes. We have developed a flexible route network, taking into account the volume of goods, traffic and regional features, which ultimately saved time and fuel for delivery.
3. Consolidation of transportation. We developed an optimized system that allowed us to combine several orders into one road transportation or container without losing efficiency, which ultimately reduced overall costs and achieved optimal transport utilization.
4. We have developed a priority system. Emergency, seasonal, and promotional deliveries are allocated to separate queues and sent with the highest priority.
5. We have developed backup plans. In the event of a delay or change in the delivery plan, we have alternative routes and ready-made scenarios, so we guarantee stable delivery without disruption.
6. Our freight forwarders accompany the cargo and control the processes of acceptance of goods in stores and compliance with customer standards.

Result

We have built an effective model of cooperation that has shown excellent results:

• the average delivery time to all regions of Ukraine has been reduced thanks to route optimization and digital planning;
• automation and proactive management have improved the level of order fulfillment – on-time delivery in accordance with the SLA, even during peak periods;
• consolidation of cargoes and efficient planning allowed us to save on transportation costs;
• increased picking and shipping accuracy thanks to WMS, double-checking procedures;
• optimized warehouse processes, which allowed us to better manage seasonal fluctuations in product volumes.
